
Every estimator who bids low-slope work eventually gets the call: "Give me a price on TPO and a price on rubber." Most guys run the same square footage through the same labor rate, swap the material line, and send both numbers out. That's how you end up winning the one you priced wrong.
TPO and EPDM are both single-ply, both mechanically attached or adhered, both installed by the same crew. But the way they consume labor, the way the details eat hours, and the way they age are different enough that a copy-paste bid will bury you on one of them. Here's what actually moves.
On a straight per-square basis, 60-mil TPO and 60-mil EPDM land in the same neighborhood. Membrane is rarely where the spread opens up. Where it opens up is everything around the membrane.
Bottom line on material: assume roughly comparable membrane cost, then let the attachment method and the detail count drive the difference. On a wide-open warehouse, mechanically attached TPO often prices tighter. On a cut-up roof with heavy adhered detail, the gap narrows and can flip.
This is the part that gets bid wrong. Labor on these two systems doesn't scale the same way.
Field labor favors big, simple TPO roofs. A mechanically attached TPO roof on a clean 40,000 SF deck moves. Wide rolls, a fastening pattern, a welder running seams behind the crew. Production rates on open field are strong and predictable.
EPDM sheets come huge, and that matters. EPDM ships in very large sheets, which means dramatically fewer field seams on a big open roof. Fewer seams is fewer failure points and less seaming labor. On a wide-open roof with almost no penetrations, adhered EPDM can be competitive on labor precisely because you're not welding miles of seam.
Detail work flips it back. Every curb, every pipe, every drain, every parapet corner — that's where EPDM burns hours. Prime, tape, roll, seal edges, hit it with lap sealant. TPO detail work is cut, position, weld, probe. Faster per detail once the operator is good.
So the practical rule for your labor line:
Both systems will give you 20+ years when installed right. The failure modes are what differ, and that's what you should be telling the owner.
EPDM's known weakness is seams and adhesion, not the membrane. The rubber itself is remarkably durable — UV resistant, flexible in cold, forgiving of thermal movement. Field-taped seams and flashing details are where old EPDM roofs let go. The good news: EPDM is easy to repair, and repairs hold.
TPO's known weakness is the sheet, not the seams. A properly welded TPO seam is essentially as strong as the membrane. But TPO is a formulated product, and the older-generation formulations had real weathering problems. Current formulations are far better. Still, TPO ages by surface degradation and can get brittle at the end of its life, especially in high-heat or high-UV climates.
Heat and reflectivity. White TPO's reflectivity is a genuine energy argument and a genuine code argument in a lot of jurisdictions. Black EPDM absorbs heat — which is an advantage in northern climates for snow shed and a liability in cooling-dominated ones. White EPDM exists but costs more. If the owner cares about energy or you're in a cool-roof jurisdiction, that's a real differentiator worth putting in the proposal.
Rooftop grease and chemicals. Restaurants, food processing, anything with kitchen exhaust — check compatibility carefully. Grease is hard on membranes and this is a real spec question, not a footnote.
When an owner asks for both, don't hand them two lump sums. Hand them two bids that break out the same way so the comparison is honest:
When the owner can see that the tear-off, deck, and insulation are identical, the price gap stops looking arbitrary. It becomes a specific, defensible difference in membrane and detail labor — which is exactly the conversation where you win on competence instead of losing on price.
If you want a fast gut check before you build the full bid:
The systems aren't better or worse than each other. They're different labor curves. TPO's cost is concentrated in seam welding and rewards open field. EPDM's cost is concentrated in detail work and rewards big uninterrupted sheets. Bid them with the same production rate and you're guessing on one of them.
Count your penetrations. Break out your flashing linear footage. Price the adhesive line per system. Do those three things and both numbers will hold — and you'll be able to explain either one across the table without flinching.
